M-37 Brakes

I recently acquired a '62 M-37 with original brakes and non-functional master cylinder. I'm going to retrofit a dual master cylinder so I have a split system. I've heard the original drum brakes don't provide that much stopping power and I should convert to discs. My friend's M-37 seems to stop pretty decently but pedal effort is fairly high. Eventually, I'd like to put a 3/4 ton trailer behind it.

Any feedback would be appreciated.
