Once you get the upsetting started, use a tube around the foot of the rivet to tighten up the joint, then back to whatever you are using to flare it.

How does the rivet head fit you 'buck'? Too deep of a recess in the buck will allow the rivet to get crooked? Grind off the face of the buck?
