You leave the current 24v system in place and layer the 12v alternator/regulator (a self energizing one) on top of that system. You can run 12v accessories off it and use one of the 12v batteries to provide 12v when the engine is not running. This concept is not new. The trucks of the 30/40’s had 12v starting and used a 6v generator/regulator to run all the 6v stuff such a lights. You’ll know that system when the lights are dim at an idle and brighten up when the engine is sped up.
