Like everyone says soak it in oil overnight and use a speedy sleeve if needed. I warm the oil slightly by putting the oil container in a bucket of straight hot water. I will also use my finger to work the oil into the leather part of the seal. This will help soften the leather some and work the oil into the leather which will help the seal seal better.
