Transmission Problem

I have a 1954 M37, every time I shift into either 1st gear or reverse the gears grind. I am wondering if anyone else has encountered this problem? I adjusted the idle.The oil was changed last year to 80W90 gear oil. I am wondering if a heavier oil like 85W140 would be better? Thanks for the help.
