As Paul and Bill say, this is the way to go. I did an article about it in PWA a year or two ago with pics.
Look up "friction materials" or similar in a metro area. Big cranes still use drum brakes, etc and there are still places that do this but not too many small "brake" shops anymore.
Also, be careful you don't have the drums turned down too far - out of spec. Also have them turned while mounted to the hubs.
