Norm you said M38 which means old engine(L head? Fhead?). I'm thinking it might be timing chain (if it has one) or one of the timing gears is pooched. Get out the compression tester and you will see some weird numbers. If one isn't handy crank it over with a finger over the spark plug holes. You will be able to tell whats going on. You said heathy spark at each plug and you smell gas at each cylinder? Just like those plastic timing sets on the LA's only good for 200 thousand miles.
