My non synchro box was about the same or worse than yours when I got it. Check the front needle bearing surface on the main shaft where the input gear rides. Mine was spalled to hell. (the carburized case hardened surface was partially chipped off)
I bought NOS mainshaft and both sliding gears from VPW at a fair market price. How's the cluster gear? Mine had a few nicks that I smoothed with a die grinder.

One problem that causes poor shifting feel is that the slot on the shift lever that rides in the guide pin in the top cover will be badly worn.

This is an easy fix, although getting the spring/shifter out is a bitc*. Grind out the worn slot a bit, and re weld it with 1/16" diameter hard face welding rod. Then ya re grind the slot to give about .008"-.010" clearance with the pin.
Doing the complete rebuild/ slot repair cost me about $300 in parts. Still a crash box, but it'll shift almost crunch free with the old double tromp technique.
